How often and how far do you ride in the winter? I only have a 7 mile ride to work, so just extra layering and some heated gloves was all I needed to get to work in -2 degree F weather.

Well, depending on your tolerance for cold (mine is very high!), and your speeds, you could get away with what I wore last winter. I just wore some sweat pants under my riding pants, a sweat shirt under my leather jacket, a balaclava and some heavier gloves, or the heated ones. After the 25 minute ride to work, I'd be a little cool when it's 20 or so out, but I wouldn't be cold.
Some riders even step up a bit to a Carhartt suit and at the expensive end is the Aerostich suit. I just add more layers since I have a short commute.

Get the heated grips! I used mine a bit before the snow flew.
As far as gear, I usually by my gear locally otherwise its dang hard to fit properly.

Personally, heated grips don't work for me. I end up having the palms of my hands warm, but the rest still quite cold.
I highly recommend Gerbings heated gloves. They are a bit pricey, but OHHH so comfy. Like a soft warm pillow. They connect easily to the accessory plug under the left fairing.
Keeping my hands warm is a major part of the battle. For some reason, if my hands feel warm, so does the rest of me.

I'm with you dandrewk. If my hands are cold, I am cold. I have some thick gloves that do me for winter here in Qld.

one word -- "GERBING's"
get some heated gear and you'll be set....I've found Belstaff is the finest over gear - that or Fieldsheer.
Happy hunting.

I picked up a nice snowmobile jacket last year towards the end of the season (on Clearance). It doesn't have CE armor, but it is made of a ballistic nylon shell. Wind and water proof and warm. Not bulky either. They have come a long ways since I last bought any snowmobile cloths. I am considering getting some snowmobile pants this year.
